Why

The desktop pipeline (Build Desktop on Tag) only ran on release tags, so anything that broke it merged green and failed the next release for whoever cut it. 61 of the last 100 desktop runs failed, including a run of 17 straight failures from Sep 16 to Oct 1. The latest, v2026.10.22.3, failed because #8566 started requiring MACOS_DEVELOPER_ID_PROVISIONING_PROFILE_BASE64 before the secret existed.

I classified the 56 failed runs whose logs are still available (Jul 27 to Oct 23):

Failure class Runs When Caught now by
DMG volume ran out of space as the app grew 17 Sep 16 – Oct 1 PR build, nightly
Wrong linker picked after toolchain changes 10 Jul 27 – Aug 11 PR build (flake/toolchain), nightly
Desktop-only compile/dependency breaks (wasm-bindgen pin, Cargo workspace, node_modules hash, CEF callback) 13 Jul 29 – Oct 22 PR build
Secrets (updater key format, missing provisioning profile) 6 Oct 9 – 22 Secrets check (missing secrets only)
Runner, Apple, and publish flakiness (frontend OOM, stapling, lost runner, release target) 8 Aug 20 – Oct 16 Nightly surfaces it
Operator/diagnostic runs 2 —

Most of these came from changes in this repo that a build on their own PR would have caught. The rest came from outside it, and nothing exercised that path between releases.

How it works

pull_request (desktop paths) ─┐
schedule 09:17 UTC on main ───┼─> resolve-ref ─┬─> check-release-secrets
v* tag push / dispatch ───────┘ ├─> build-appimage ─┐
                                               └─> build-dmg ──────┴─> publish-installers ─> publish-release
(skipped on PRs) (v* tags only)

PRs run the release jobs unchanged, except that they sign ad-hoc and skip notarization, artifact uploads, and the macOS cache save.

What

  • PR builds (build_desktop_on_tag.rs): trigger on PRs touching desktop-only inputs: apps/web/tauri/**, the desktop Nix files, nix-support/**, flake and toolchain pins, the Nix actions, and the workflow itself. That's about 9% of commits on main last month (~4/day). Fork and Dependabot PRs are skipped because they get no secrets.
  • No release credentials on PRs (build_dmg_on_tag.rs, build_appimage_on_tag.rs): the Developer ID step is skipped and a PR-only step sets ad-hoc signing. Notarization, CloudKit prep, uploads, and the cache save are skipped too. The save prunes the shared cache to one build's closure, so a PR must not evict main's entries. A test fails if any build step that reads a signing/notarization secret or uploads can run on a PR.
  • Strict release signing (configure_signing_identity.sh): a release run without the Developer ID now fails immediately. Before, it silently fell back to ad-hoc and failed at notarization 30 minutes later.
  • Check release secrets: a new job whose list is generated from every secrets.NAME the other desktop jobs read. A PR that starts reading a new secret fails until the secret is configured, with no list to maintain. On this change's base it checks the five current secrets, including the provisioning profile.
  • Nightly: main builds at 09:17 UTC with full signing and notarization and publishes nothing, so drift from outside the repo (runner images, Apple, credentials) fails a canary instead of a release.
  • Alerts (alert-native-build-failures.yml): skip desktop runs triggered by PRs (authors see their own checks) and report a failed secrets check.
  • Pin ubuntu-24.04 for the hosted desktop jobs. GitHub has been warning on desktop runs since Oct 19 that ubuntu-latest is moving to Ubuntu 26. The agent daemon's upload job shares the helper and gets the same pin.
  • Declare the provisioning profile secret on the reusable build_dmg_on_tag.yml, which had drifted from the job it wraps.
  • Docs: desktop-cef/AGENTS.md and src-tauri/README.md.

This PR changes build_desktop_on_tag.yml, so it runs the new PR build on itself.

Follow-ups

  • Make the desktop checks required. Because the workflow is path-filtered, a plain required check would block PRs that never trigger it, so it needs an aggregating status job (like Web App Status Check) or a ruleset that tolerates skips.
  • Exercise updater signing in the nightly (sign, verify, don't publish). That's the one release-only path neither new check covers, and it caused the Oct 9–13 failures.
  • Warn ahead of credential expiry (Developer ID certificate, provisioning profile, App Store Connect key, Doppler token) in the nightly.
  • Root Cargo.lock and frontend-only changes are left out of the PR filter (about 20% of commits). The nightly covers them within a day. For example, a wasm-bindgen bump must match the wasm-bindgen-cli pin in nix/tauri-desktop.nix.
  • Cost to watch: each qualifying PR runs a ~30 minute macOS 12x28 build and a ~20 minute Linux build, and superseded pushes are cancelled.

Why: the desktop pipeline only ran on release tags, so a change that
broke it merged green and failed the next release, for whoever cut it.
61 of the last 100 desktop runs failed. Most failures came from changes
in this repository (a CEF-only compile error, Cargo workspace and
lockfile drift, a node_modules hash, DMG sizing, linker selection after
a toolchain bump) that a build on their own pull request would have
caught. The rest came from outside it (Apple stapling, runner images)
and went unnoticed until a tag.

What:
- Run `Build Desktop on Tag` on pull requests that touch desktop-only
build inputs: apps/web/tauri, the desktop Nix files, flake and
toolchain pins, nix-support, and the workflow itself. Fork and
Dependabot pull requests are skipped because they get no secrets.
- Pull requests use the release jobs unchanged, but sign ad-hoc, skip
notarization, uploads, publishing, and the macOS cache save (which
prunes the shared cache to one build's closure).
- Build main nightly with full signing and notarization, publishing
nothing, so outside drift fails a canary instead of a release.
- Signing without the Developer ID now fails release runs instead of
silently falling back to ad-hoc and failing at notarization.
- Alert on nightly and release failures only; pull request authors see
  their own checks.

Co-authored-by: teo <synoet@users.noreply.github.com>
Why: v2026.10.22.3 failed because #8566 made the DMG job require
MACOS_DEVELOPER_ID_PROVISIONING_PROFILE_BASE64 before anyone added the
secret. Secrets live in repository settings, outside any diff, so
review and tests cannot see a missing one; the earlier updater-key
failures were the same class.

What:
- Add a `Check release secrets` job whose list is generated from every
`secrets.NAME` the other desktop jobs read. A change that starts
reading a new secret fails this check on its own pull request until
the secret is configured; no list needs updating.
- Alert when the check fails on a release or nightly run.
- Declare the provisioning profile secret on the reusable DMG workflow,
which had drifted from the job it wraps.

Co-authored-by: teo <synoet@users.noreply.github.com>
Why: GitHub is moving the `ubuntu-latest` label to Ubuntu 26 (announced
on desktop runs since Oct 19). The ref, upload, and updater-publish jobs
would change images under a release with no diff to review, and the
publish job depends on the Nix setup action behaving the same.

What:
- Run the hosted desktop jobs on `ubuntu-24.04`, the image they use
today. The agent daemon's upload job shares the helper and gets the
  same pin.

📝 Summary

Summary by CodeRabbit

  • Build and Release
    • Desktop builds now run for qualifying pull requests and nightly on the default branch. Pull-request builds use ad-hoc signing and skip release uploads and notarization.
    • Release builds now fail when required signing or release secrets are missing.
    • AppImage uploads are skipped for pull-request builds; desktop publishing runs on a fixed hosted runner.
  • Documentation
    • Updated desktop build and release guidance to reflect pull-request checks, nightly builds, signing, and secret requirements.

The desktop workflow now runs for qualifying pull requests and on a daily schedule. Pull-request builds use ad-hoc signing and skip release-only operations, while non-pull-request builds require signing credentials. The workflow renderer adds a check for secrets referenced by release jobs. Ref resolution, failure alerts, tests, and workflow documentation also change.

Priority: ⬆️ High

Merge Risk: 🟡 Moderate · up to afb9c

The new secret-check job runs on same-repository pull requests and receives release signing and Doppler credentials that the other PR jobs withhold. Only users with write access can trigger it, but the credentials are exposed to unreviewed workflow changes. Guard the job against pull requests, or check secret presence without passing values, before merging.

Explanation

The title "ci(desktop): catch desktop build failures before a release does" matches the main change: desktop builds now run on qualifying pull requests and nightly on main, not only on release tags. It follows the conventional commits format (ci type with a scope) and is 63 characters, under the 72-character limit.

Full details: Description check

Explanation

The description explains the motivation (desktop pipeline only ran on release tags, with 61 of 100 recent runs failing), and it lists the changes: PR-triggered builds, ad-hoc signing on PRs, a secrets check, nightly builds, alert changes, ubuntu-24.04 pins, and documentation. It matches the changeset closely.

Keep release signing and Doppler credentials out of pull-request runs.

The check-release-secrets job depends only on resolve-ref and has no if guard. resolve-ref runs for same-repository pull requests, so this job runs on them too. It passes the Developer ID certificate, its password, the provisioning profile, the Doppler token, and POSTHOG_API_KEY to step environment variables.

The existing jobs withhold the signing and Doppler secrets from pull-request runs. The certificate import step is guarded by github.event_name != 'pull_request'. The Doppler step and publish-installers are guarded the same way. This job has no equivalent guard.

A pull-request run uses the workflow file from the pull request's merge commit. .github/workflows/build_desktop_on_tag.yml is in the pull request path filter. A same-repository pull request can therefore change the script that reads these values before review.

To keep these values out of pull-request runs, add github.event_name != 'pull_request' to the job condition in tooling/xtask/crates/xtask_workflows/src/workflows/build_desktop_on_tag.rs. Then run cargo x workflows and commit the regenerated YAML. The check then runs only on tag pushes, schedules, and manual dispatches. Pull-request runs lose early detection of unconfigured secrets. A pull-request run cannot test secret presence without access to the secret value.
